- Hybris → VTEX migration
From SAP Hybris to VTEX, without drama.
We plan, execute and stabilize the migration, preserving catalog, history, SEO and SAP integrations.
Leave an expensive, monolithic stack behind
Move to a modern, composable, commerce-native SaaS platform, with clear milestones, costs and risks from the start.
- Technical and business assessment of your current Hybris, at no cost.
- Migration plan with clear milestones, costs and risks.
- SEO, URLs and domain authority preserved.
- SAP S/4HANA, ECC, CPI and BTP integrations kept in place.
- Coordinated cutover, with a minimal downtime window.
Why leave Hybris now
Cost, speed and talent weigh more with every year of a customized Hybris.
Total cost of ownership
Licenses, dedicated infrastructure, non-production environments and support cost more than a commerce SaaS. On VTEX, the infrastructure belongs to the platform.
Slow innovation cycle
Long releases and painful upgrades hold back the roadmap. On VTEX IO and FastStore, features ship in days, not quarters.
Talent shortage
Few active Hybris professionals in Brazil, at rising rates. The VTEX ecosystem is broad in developers, agencies and partners.
Legacy stack
With SAP steering its portfolio toward composable commerce, keeping a customized Hybris piles up technical debt.
Mobile performance
Classic Hybris storefronts rarely do well on mobile LCP and CLS. FastStore with SSG and SSR changes that baseline.
Composable integrations
VTEX is headless by design, with REST and GraphQL APIs and order, catalog, price and inventory events.
Six phases, each with a decision gate
Clear deliverables, exit criteria and joint approval with the client at the end of each phase.
- 1
Assessment
Customizations, integrations, volumes, pricing rules, B2B and technical debt. Output: risk map and go/no-go recommendation.
- 2
Planning
Target architecture on VTEX, SAP integration matrix, data migration, SEO and cutover. Output: approved blueprint and schedule.
- 3
Setup
VTEX accounts, repositories, CI/CD, environments and observability. Output: platform ready for development in parallel with Hybris.
- 4
Development
FastStore storefront, catalog, pricing, promotions, checkout and B2B, integrations via CPI or BTP and ETL of historical data.
- 5
Cutover
Hybris freeze, final sync, DNS, bulk 301 redirects and active monitoring. Output: VTEX in production.
- 6
Hypercare
30 to 90 days of war room, performance tuning, SEO monitoring and knowledge transfer.

Typical risks and how we mitigate them
Five risks that show up in almost every Hybris migration, with the response defined before cutover.
SEO run as a project, from planning onward
URLs, categories, internal links and Core Web Vitals change during migration. A parallel workstream protects organic traffic.
- Audit of the current Hybris: indexed pages, backlinks and performance.
- VTEX URL tree defined during planning.
- 1:1 matrix of 301 redirects.
- Critical metadata preserved.
- Daily monitoring in Search Console and GA4.
- Rapid recovery plan if a URL pattern drops.
High-level estimate
Costs and timelines vary with volumes, Hybris customizations, SAP integrations and team maturity. The detailed estimate comes at the end of the assessment.
Complex B2B environments, with many customizations and SAP integrations, can take up to 10 months. Leaner B2C environments take 3 to 5 months.
Hybris to VTEX migration: analysis
Why SAP Hybris became a problem in Brazil
SAP Hybris, now SAP Commerce Cloud, was for many years the enterprise benchmark for B2B and B2C. Licensing, infrastructure, accumulated customizations and the shortage of professionals fluent in ImpEx, Spring and OCC extensions make operations more and more expensive, while SAP channels its investment into composable commerce and open APIs.
Many companies already see that keeping Hybris for five more years costs more than a well-executed migration to VTEX. That is where CCX works: moving the client off Hybris in a controlled way, keeping what works and eliminating technical debt.
How we protect SEO and domain authority
Every migration is a risky operation for SEO: URLs, category structure, internal links and Core Web Vitals all change. That is why SEO is a parallel workstream from planning onward, with an audit of the current Hybris, the VTEX URL tree, a 1:1 matrix of 301 redirects, critical metadata preserved, daily monitoring in Search Console and GA4, and a rapid recovery plan if any URL pattern starts to drop.
SAP and VTEX integrations without rewriting everything
VTEX and SAP work well together. Standard practice is to use SAP CPI or SAP BTP as the orchestration layer, with connectors for orders, customers, inventory, pricing and tax invoices; in simpler scenarios, a custom middleware on AWS or Google Cloud. SAP business logic is reused: only the endpoint that used to talk to Hybris changes, and it now uses VTEX REST APIs, GraphQL and events.
Legacy data: what to migrate and what to archive
We split historical data into three tiers. Active data moves to VTEX in full. Hot data, from the last 12 to 24 months, is migrated for lookup and customer service. Cold data is archived in a data lake on AWS or Google Cloud, accessible through BI for analysis and compliance.
VTEX starts lean, without years of operational noise, and history remains accessible. Every load is versioned, auditable and reversible, with reconciliation reports before and after.
Internal team, governance and continuity
Changing platforms changes the operating model: the team that maintained Java customizations on Hybris starts working on a SaaS, focused on business, configuration and lightweight extensions in Node and TypeScript. Every project includes an enablement workstream, with training for marketing, IT, support and operations, living documentation, playbooks and hypercare. The goal is that, six months after go-live, the client runs the platform autonomously and relies on CCX only for strategic evolution.
Frequently asked questions
How long does a typical migration take?
4 to 8 months, from assessment to go-live. Complex B2B environments, with many customizations and SAP integrations, can take up to 10 months; leaner B2C environments take 3 to 5 months.
What is the investment range?
It depends on volumes, integrations, B2B or B2C, number of stores and languages. The detailed estimate comes at the end of the assessment, with full transparency on hours, roles and milestones.
Can the cutover happen without downtime?
In general, the window is very short, from minutes to a few hours, during low-traffic hours. With blue/green, a controlled freeze and a final order sync, shoppers barely notice.
What happens to legacy Hybris data?
Active data migrates in full, hot data from the last 12 to 24 months migrates for lookup, and cold data goes to a data lake for BI and compliance. Everything is versioned, auditable and reconciled.
How do you protect SEO after the migration?
With a parallel workstream from planning onward: a 301 redirect matrix, preserved metadata, a controlled sitemap, daily monitoring of indexing and rankings, and a rapid recovery plan.
We have 50,000 SKUs. Can we migrate everything at once?
Yes. We migrate catalogs from tens to hundreds of thousands of SKUs, with dedicated ETL, automated validation and catalog performance tests before promoting to production.
Are SAP S/4HANA and ECC integrations kept?
Yes. SAP CPI or BTP handle orchestration, and the ERP business logic is reused. Only the endpoint that used to talk to Hybris changes, and it now uses VTEX APIs and events.
What is the role of the client's internal team?
Decisions, approvals, delivery sign-off and business testing. The CCX squad handles execution, and the team receives training and documentation to take over the platform after hypercare.
